Law Firm Operations · Automation Engineering · Fractional COO

Jay
Nalu

I build the operational infrastructure — and the automation that runs it — so managing partners can practice law instead of running a business by hand.

By the Numbers

20+
Years across legal services, business development & operations
8
States — multi-state civil firm operations run as COO
10
Attorneys scaled, managed & supported as COO
6
Production automations built & run 24/7 inside a live firm

The Problem

Most small law firms are running on memory, email, and instinct.

01
No Structured Intake
Calls come in, whoever answers handles it their own way, nothing is tracked, and leads quietly disappear.
02
No CRM Pipeline
Matters move through the firm on memory and sticky notes rather than a system that enforces accountability.
03
Document Bottlenecks
Paralegals spend hours on retainer agreements and demand letters that could be templated and automated.
04
No Financial Visibility
No model connecting matter volume to revenue targets and profit — so the firm runs on gut feel.
05
Two Full-Time Jobs
The managing partner is practicing law and running a business simultaneously — with no operational support.
06
No Growth Roadmap
Expansion decisions — new states, practice areas, legal plan networks — get made reactively, not strategically.

What I Do

Two tracks. One goal:
a firm that runs itself.

Track 1 — Operations

📋
Intake System Consulting
Audit your intake end-to-end, then design and build a structured, human-centered intake system — CRM pipeline, staff call playbook, follow-up workflows. Your people stay on the phones; the system makes sure nothing they capture gets lost. Research shows a first response within five minutes can quadruple lead conversion — that's the standard we build your intake to hit.

🏛
Fractional COO / Operations Advisor
Ongoing operational leadership for managing partners who need a trusted ops advisor without a full-time hire. Intake, systems, financial modeling, technology, staffing, and growth strategy — drawn from COO experience running a 10-attorney, multi-state civil firm.

Track 2 — Automation & Technology

Flagship
Custom Automation Stack Build
Engineering-grade automation your firm owns outright — scheduled CRM syncs, AI-drafted intake briefs on the record before an attorney opens the file, branded end-of-day reports, and watchdogs that catch failures before you do. Real code, not no-code glue: no per-zap fees, no platform lock-in.

⚙️
Document Workflow Automation
Map and automate your most time-consuming document workflows — retainer agreements, intake forms, demand letters, estate planning checklists, client correspondence. What takes 45 minutes takes 8 after implementation.

🖥
Client Desk Websites
Replace your "call us 9–5" contact page with a 24/7 client desk: structured intake, consultation booking, secure document submission, and a matter tracker that ends the "any update?" calls. Done-for-you at a flat fee, hosted on your own domain, yours to keep.

Proof of Concept

Built inside a
live law firm.

Every system I bring to your firm has already been built, tested, and refined in production. As COO of a 10-attorney civil practice firm operating across 8 states as a legal-plan network provider, I designed the intake pipeline, the CRM workflows, the co-counsel expansion infrastructure, and the financial models — and engineered the firm's six-automation production stack: scheduled CRM syncs, AI-drafted intake briefs delivered to attorneys before they opened a file, branded end-of-day reports, and self-monitoring watchdogs that flagged failures before any human noticed.

This is not consulting theory. Every one of those systems runs daily, in production, on real intake with real clients — and I'm the one who built them and keeps them running.

I also know where automation doesn't belong. I piloted an AI voice agent for intake and shut it down after five weeks — because real client-experience data beat vendor promises. Humans answer your phones. Automation does the paperwork. That line is the whole philosophy.
